The 2025 Service Productization Benchmark captures how 113 professional services firms are managing growth through SPI’s SLM³ framework. While most have embraced productization in theory, few have institutionalized the practices needed to scale.

Firms with aligned leadership, structured service portfolios, and focused sales models report stronger margins, faster growth, and better delivery outcomes. But execution gaps remain—particularly in packaging discipline, PSA usage, and lifecycle governance.

This 54-page report includes 38 data tables and 23 visuals to illustrate the structures, strategies, and decisions that set high-performing firms apart. Contents page overview can be found below.

Description

Scaling Services Starts with Structure.

The 2025 Service Productization Benchmark from Service Performance Insight (SPI Research) explores how professional services organizations are evolving their service offerings through structured lifecycle management and disciplined productization. Based on survey responses from 113 firms across sectors, sizes, and geographies, the report offers a clear view into the strategies and execution models that differentiate high performers.

Thirteen years after SPI introduced the SLM³ framework, productization has gained broad recognition – but execution varies. Many firms report intent and investment. Fewer have translated that into consistent structure, governance, and results.

Highlights from this year’s research:

  • Among surveyed firms, 25.4% of total revenue now comes from packaged services, yet formal processes and tooling maturity remain mixed.
  • Organizations with strong leadership alignment report up to 34% higher revenue per consultant and margins exceeding 41% on packaged offerings.
  • High-performing organizations consistently outperform on growth, margin, and delivery—but many do not sconsider themselves fully SLM³ mature.
  • Sales teams organized by vertical or competency outpace those aligned by geography or account structure, supporting scalable delivery.
  • CPQ and AI/ML adoption is rising, particularly among larger firms and ESOs. However, PSA adoption has declined since 2012 in our sample – suggesting cost pressures may be weighing on firms in 2025.
